The destination is Organizational Singularity. ExO 3.0 is how you get there.
Organizational Singularity is the state where a company's people and its AI operate as one system — with people in charge — so the business grows faster and smarter without simply adding more people, and stays healthy for the humans inside it.
ExO 3.0 is the step-by-step method for getting there: not bolting AI onto the old way of working, but redesigning the business so people and AI operate as a single system. It is drawn from The Organizational Singularity by Salim Ismail and contributors.
ExO 3.0 is the methodology behind the Organization dimension of our framework, HOT. It is deep on the organizational rebuild; where it treats Human and Technology thinly, HOT extends it with dedicated depth on each.
The framework is proven and public. Our work is to bring it to more organizations — run across all three dimensions at once, so the human and technology legs are there from the start. The numbers behind it are on Field Notes →
The technology, it turns out, is rarely the hard part. The model arrives working for everyone. The hard part is whether the people are ready — a company can buy every AI tool and still fail if its people are not prepared to work the new way.
That readiness gap — how authority is granted, how structure moves, whether people can govern what they build — is exactly what this practice exists to close. It is why the work is organizational redesign, not AI consulting.
Bolted on: AI wired onto the side of the old org chart. Arrows cross awkwardly. The humans end up buried under it.
Woven in: the same work redrawn as one fabric — humans elevated to the top layer, AI threaded underneath as the engine.
You build the engine first, then the drivetrain, then you make the safety systems strong — and the steering points the whole machine at the reason it exists. Speed without safety is the fastest way to crash.
MTP — Massive Transformative Purpose — is the big reason the company exists, larger than making money, written clearly enough that both people and AI can use it to make decisions.
DRIVE is what makes the company fast and smart. SHAPE is what keeps it right and resilient as it accelerates — the chassis wrapped around the engine. Five parts each.
Six steps, with guardrails on the whole time. Readiness (step 2) comes before building (step 5) on purpose — that ordering is the spine of the method.
"If we built this company today, from scratch, with AI, what would it look like?"
Score honestly where the company stands before building anything.
Pull the know-how out of people's heads so AI can use it — with support, not surprise.
List every task and mark which ones AI can safely help with.
Run the new way beside the old in a safe space; switch only once it clearly works.
Replace rigid layers with small, flexible teams — then repeat the cycle.
Done right, ExO 3.0 changes what people do. Human flourishing is treated as a rule the design must respect — not a nice-to-have.
Shift from running the details to holding the purpose and making the big judgment calls.
Shift from chasing status updates to handling the hard exceptions and growing their people.
Shift from repetitive tasks to guiding, checking, and improving the AI's work.
In a small company you can redesign the whole thing at once, on the individual company's needs.
Build a small dedicated team slightly outside the normal chain of command — so the new way isn't rejected by the organization's old habits, much as a body can reject something new. Prove it there, then spread it.
ExO 3.0 is powerful, but it is the Technology leg of a three-part thesis. The full practice moves all three dimensions of transformation as one — Human, Organization, Technology.
The load-bearing idea: a capable-but-untrusted actor at a seam — a junior employee or an AI agent — is the same design problem. Building the muscle to govern one builds the muscle to govern the other.
The method's spine is step 2 — score honestly before you build. The HOT scan is that read across all three dimensions: Human, Organization, Technology. Free, and yours to keep.
One scan, one score per dimension, no email wall.
